I’ve spent the past year doing two things in parallel: experimenting with AI tools in my own work, and watching closely how fast-growing startups try to scale AI adoption across their teams.
Here’s what struck me: even startups with every advantage (strong engineering culture, real technical talent, leadership that gets it) still struggle to go from “a handful of power users” to “this is how we work.”
There’s experimentation happening everywhere. But the gap isn’t curiosity or access to tools. It’s that the wins don’t spread. Knowledge stays trapped in individuals. Teams reinvent the same workflows in parallel. The organization never builds a shared capability.
Everyone says they’re “embracing AI.” But when you look closer, you see a handful of people getting real leverage while the rest of the organization keeps operating the old way. That’s how you end up with pockets of velocity, not a shared capability.
What’s missing usually isn’t willingness, budget, or access to tools.
It’s the ability to scale what’s already working: going from 5 power users to 50. Turning individual experiments into team practices. Making wins visible and lessons easy to reuse.
That’s a leadership problem, not a technology problem.
The scaling gap: why AI wins don’t spread
I’ve been digging into this through conversations with leaders and watching what actually happens inside teams. The pattern is remarkably consistent.
You usually have a small group, maybe 5–10 people, who’ve figured out how to use AI effectively in their day-to-day work. They’re writing tests faster, refactoring more confidently, synthesizing information more quickly. Their productivity is noticeably higher than it was six months ago.
Then there’s everyone else. Good people. Smart people. But without clear examples or shared practices, most are either not using these tools at all, or using them inefficiently.
As the company grows, that gap stops correcting itself. At 30 people, knowledge still spreads informally. At 150 or 300, it doesn’t. Those early power users become isolated pockets of productivity, and the organization never turns individual wins into shared capability.
What’s missing isn’t tools, budget, or willingness. It’s the connective tissue: clear ownership, deliberate knowledge sharing, and mechanisms that turn individual experiments into team practices.
Let me break down where I see this playing out.
1) The ownership gap: no one owns scaling
Here’s the pattern I see most often at fast-growing startups. Everyone agrees AI is valuable. Plenty of teams are already seeing real wins. But no one is explicitly responsible for making those wins spread.
Engineering has some people doing AI-assisted coding. Product has someone using an LLM to synthesize user interviews and competitive research. Customer Success has someone who built a great workflow for ticket categorization.
All of these are working. All of these are delivering real value.
But no one owns scaling these wins. Is it the person who discovered it? They’re busy doing their actual job. Is it their manager? Maybe, but they’ve got a team to run. Is it someone at the executive level? They’re often too far removed from the details.
So the wins stay local. A workflow lives in someone’s personal notes. A great prompt gets dropped into Slack and buried a few hundred messages later. A breakthrough never becomes a baseline.
If I’m trying to fix this, I start by making ownership explicit:
- Who’s responsible for identifying what’s working and making it visible?
- Who’s accountable for turning individual wins into team practices?
- Who owns “AI enablement,” even if it’s not their full-time job?
At a startup, this probably isn’t a dedicated role (at least not yet). But it needs to be someone’s explicit responsibility, with time allocated and success metrics defined.
Then I get tactical about spreading what works:
- Identify the top 3–5 power users and give them explicit enablement time (even ~10%: document, teach, pair)
- Create a living library of workflows and prompts with tags by use case and role (searchable and easy to contribute to)
- Set up a 30-minute weekly “AI wins” demo where anyone can show what worked (keep it casual, low-stakes)
- Track adoption movement by team (not to shame anyone, but to understand where support is needed)
- Reward knowledge-sharing: make “helped others level up” part of how impact is measured
Without actual time allocation, tools, and incentives, you just get well-intentioned lunch’n’learns that don’t change behavior.
2) Data and documentation debt: why AI breaks at scale
Another roadblock that shows up quickly at fast-growing startups is internal documentation and data debt.
Not because people are lazy, but because teams are moving fast. Half-updated wikis. Auto-generated API docs missing crucial context. Customer feedback scattered across a Google Sheet, a slide deck, and a half-maintained database someone spun up a few months ago.
At 20 people, this mostly works. At 150, it becomes a real problem. And once you try to build AI on top of it, the cracks show immediately.
When you build AI workflows on messy inputs, results become inconsistent. People stop trusting the output. Adoption stalls, not because the idea was bad, but because the system is brittle.
The fix is rarely “clean everything.” It’s pick one high-value use case, clean that slice, and make it owned.
- Choose one dataset or doc surface area (customer feedback synthesis, onboarding docs, incident knowledge, etc.)
- Standardize the format and fill obvious gaps
- Assign an owner (someone who will keep it healthy)
- Build a useful workflow on top
- Measure impact and use momentum to tackle the next slice
It’s not glamorous work. But it’s what separates “we tried AI and it didn’t work” from “we built AI tools people actually rely on.”
3) Uneven adoption: when productivity gaps widen
This is the part that worries me most, especially in fast-growing startups.
Teams don’t struggle with AI adoption because engineers are afraid of tools. Most people are curious, capable, and genuinely want to get better at their craft.
The problem is uneven adoption. A small group moves far ahead, and the rest of the team quietly falls behind.
In practice, your top 10–20% have already figured out how to use these tools effectively. They’re generating test suites in minutes instead of hours. They’re refactoring large components in a fraction of the time. Their day-to-day work looks meaningfully different than it did six months ago.
Meanwhile, the rest of the team isn’t standing still out of laziness. Many just don’t know what’s possible yet. Others see how far ahead the power users are and feel intimidated. Some try a few times, don’t get great results, and quietly give up.
What makes this especially painful is that the people who have figured it out are usually the least able to help. They’re busy shipping. They’re deep in the work. They might drop the occasional tip in Slack, but there’s no system for turning individual breakthroughs into shared capability.
So the gap widens. Your strongest engineers keep getting stronger. Everyone else starts to feel behind. And as the company grows from 50 to 150 to 300, this stops being just a productivity issue. It becomes a cultural one.
When I see uneven adoption taking hold, this is how I approach addressing it:
- Make the invisible visible. Create a place where people share concrete AI wins. Not “I used an LLM,” but “here’s the prompt that helped me refactor this service and saved three hours.”
- Turn power users into teachers. Give them explicit time to document workflows, run demos, and pair with teammates. Make spreading knowledge part of impact, not something that happens only if someone has spare time.
- Add lightweight guardrails that make experimentation feel safe. A short list of approved tools. A simple checklist for common risks. Enough structure to reduce anxiety without slowing people down.
This isn’t about control. It’s about deliberately spreading knowledge instead of letting it stay trapped in the heads of a few individuals.
4) Scaling AI is a leadership responsibility
By this point, the pattern is hard to miss. The hardest part of AI adoption isn’t choosing tools or rolling out access. It’s building the systems that let learning spread, practices stick, and teams improve together as they scale.
The biggest unlock isn’t a tool. It’s figuring out how to systematically spread what’s working.
And underneath all of it is trust.
Engineers don’t trust how they’ll be judged if they use AI. Managers don’t trust output they didn’t personally observe. Leaders often send mixed signals about safety versus replacement. If you don’t stabilize judgment, you’ll get quiet resistance, regardless of how good the tools are.
I’ve learned (sometimes the hard way) that adoption only scales when people feel safe to look clumsy while learning. That same dynamic is why strong teams keep their best people: psychological safety, clear standards, and a culture where improvement is social, not solitary.
At a 30-person startup, you can sometimes get away with organic knowledge sharing. Someone discovers something useful, tells their desk neighbors, it spreads.
At 150 people, you need systems. Deliberate mechanisms for identifying what’s working, making it visible, and giving people safe ways to learn and practice.
Start with a few questions that force specificity:
- What would success actually look like for us? Not “we’re AI-first,” but attainable outcomes like “less toil,” “more time for craft,” “more coaching,” “less firefighting.”
- Which 3–5 workflows would change the most if we got this right? (Start there, not everywhere at once.)
- Who are our power users right now, and what are they doing that nobody else knows about?
- What’s one small, safe place we can start learning together, where failure is cheap but lessons are valuable?
Because the best way to scale AI adoption isn’t to announce a big transformation initiative. It’s to create tight feedback loops where people can experiment, learn, share, and compound their wins.
5) A 90-day playbook for scaling AI adoption
I’ve led teams through transformations before. Not AI-specific, but plenty of “how do we systematically adopt new practices” challenges. Here’s how I’d think about the first 90 days if the goal were to make AI adoption actually stick.
Weeks 0–2: Make what’s already working visible
Don’t start with new tools. Start by learning from your power users. Talk to your most productive people, document what they’re doing, and remove friction so others can experiment safely.
- Publish a short list of tools the company already trusts so people know where it’s safe to start
- Create a simple guidelines doc (don’t put API keys in prompts, don’t use customer PII, etc.)
- Set up an “AI wins” Slack channel
- Dedicate real learning time during work hours. Put it directly into sprint planning so it doesn’t get squeezed out by “real work”
The goal isn’t speed. It’s reducing friction and building confidence that experimentation is encouraged.
Weeks 3–6: Turn experiments into shared practice
Pick 2–3 high-impact, repetitive workflows people already complain about (test generation, documentation, customer feedback synthesis).
Bring in the most curious team members. Have them run experiments, document what works, and demo their wins. Make learning visible and social.
Weeks 7–12: Scale what’s working and build the flywheel
Once there’s real traction, make it repeatable:
- Create a prompt/workflow library organized by role and use case
- Allocate explicit enablement time in sprint cycles
- Track adoption movement by team to understand where support is needed
- Reward knowledge sharing in performance reviews and promotion packets
- Run short, regular demos to surface wins
- Make adoption progress a standing leadership agenda item
By Day 90, you’re no longer relying on individual initiative. You’ve built a system that identifies what works, spreads it, and compounds the gains.
That’s the difference between isolated experiments and organizational capability.
6) What this looks like in practice
I’ve seen a small engineering team build a workflow where engineers paste an API spec and generate strong test coverage, including edge cases, in a fraction of the time. The key detail wasn’t the prompt. It was what happened next.
They refined the workflow over a few weeks, documented it in a README, and made it easy for others to copy. They ran a short demo. They paired with two teammates. Within weeks, it wasn’t “a trick one person knows.” It became shared practice.
Coverage improved. Confidence improved. Engineers spent less time on repetitive work and more time on the interesting problems.
The reason it spread wasn’t magic. It was a system: ownership, documentation, a demo loop, and permission for others to copy it.
That’s the flywheel: small wins + shared practice + social proof.
7) Common objections, and why they stall progress
“We’re too busy scaling to focus on this right now.”
“Our data is a mess; we need to clean that up first.”
“We don’t have anyone with enough bandwidth to own this.”
“People will use what works for them.”
These feel like real blockers. But here’s the thing: uneven adoption is already happening whether you address it or not. Your best people are already pulling ahead. The productivity gap is already widening.
You don’t need perfect data to start. You need one clean workflow that proves value.
You don’t need a dedicated AI team. You need to give your power users a slice of time to teach others.
You don’t need a big transformation plan. You need one small win that lights the fuse. Then another. Then another.
The startups that are winning at this aren’t waiting for ideal conditions. They’re starting messy, learning fast, and iterating. They treat adoption like product development: ship, learn, improve.
8) What this means for leaders building AI-capable teams
After watching startups succeed and stall at scaling adoption, one thing’s become clear to me:
The companies that learn to systematically spread AI wins across their teams, and build a culture where that’s normal, will compound advantage.
The ones that let adoption stay chaotic and uneven won’t just see productivity gaps widen. They’ll see avoidable burnout, cultural friction, and retention risk among their highest performers.
This isn’t about being “AI-first” as a slogan. It’s about building the systems that let your team compound their wins instead of relearning the same lessons in isolation.
